A bootstrapped FaithTech platform (Kundali, Pooja, Prashna and remedies) grown into one of India's fastest-moving astrology apps through structured campaign objective shifts (CPI to CPO), product-level experimentation, an always-on creative testing engine across Static, AI and UGC, WhatsApp automation for activation and retention, and SurgeX's Viral Hacks playbook ported in from other categories.
*ROAS hit >1.3x in our best-performing cohorts and creative-product combinations. Sustaining it across the full account is the work in progress. See the honest read in the Outcome section.
Dharmayana is a FaithTech app that gives users guidance through astrology-based services such as Kundali, Pooja, Prashna consultations and spiritual remedies, bundled into a single app experience. SurgeX has owned the user acquisition, creative engine, WhatsApp automation and viral distribution since the early days of the journey.
Reach 700 orders/day while maintaining the average ticket size and daily active users, without burning unit economics in the process.
We didn't write the playbook upfront. Each phase was a response to what the previous phase exposed, both the wins and the cracks.
We started with CPI (Cost Per Install) campaigns to drive app installs and early traction. The focus was install growth, early-funnel engagement, and helping the platform get discovered.
With a working install engine, Phase 2 was about scaling the winners and formalising the creative framework: concept families, hook libraries, and a repeatable testing cadence that compounded performance.
We made the strategic move to launch CPO (down-funnel optimised) campaigns. Budget rebalanced to 80% CPO / 20% CPI. Orders grew to ~300/day, but the move surfaced a new problem: average ticket size dropped.
order_placed events as the optimisation moved down-funnel.To fix the declining revenue quality from Phase 3, we ran a sequence of structured experiments across product, funnel and creative.
With creative testing on autopilot and campaigns tuned to the right signals, daily orders climbed steadily and crossed 700 orders/day on the last day of the quarter.
be_order_placed by Count Actual · Classic attribution · daily orders ramp from ~150 (early Dec) to a peak of 693 on Jan 04.Six things did the heavy lifting. The first three are media & product fundamentals. The last three are where SurgeX's edge shows up: a relentless creative testing engine, WhatsApp automation as a profitability lever, and our proprietary Viral Hacks playbook ported in from other categories.
Moving from CPI to CPO significantly improved conversion efficiency and pulled the optimisation signal closer to revenue.
Adjusting free services vs paid services changed the mix of users entering the funnel and improved user quality.
Encouraging returning users through funnel placement and re-engagement helped stabilise revenue independently of new-user spend.
An always-on test loop: 4 to 6 net-new concepts every week across Static, AI-generated and UGC. Hooks, deities, languages and festival angles tested under a Hook x Format x Audience x Offer matrix, with statistical kill / scale thresholds. This single discipline did the most to drag CPI from ₹50 to ₹10 and keep it there.
WhatsApp turned into a profitability layer on top of paid. Automated journeys for activation (post-install), abandoned-cart recovery, daily horoscope drip, festival nudges and re-engagement of churned users. High open rates + zero-CAC second touchpoint = direct lift in orders/install and ROAS without raising bid pressure.
A proprietary playbook of distribution & virality plays we've battle-tested across categories outside FaithTech (D2C, gaming, edtech, consumer apps). We port the patterns that work into spiritual: referral mechanics, share loops, creator collabs, comment-section seeding, meme-native hooks, festival moment-jacking. Some land big, some flatline; we run them as a portfolio because the winners pay for the rest many times over.

All channel performance was reconciled in AppsFlyer, including installs, in-app events, cohorted revenue and ROAS. This is what let us cut spend confidently on channels that looked good in-platform but didn't show up in the cohort.
Beyond ad platforms, we built internal Excel dashboards that stitched spend, installs, orders, CPI, CPO, uninstalls and ROAS by channel and campaign (Kundali, Pooja, Prashna, Services, Jyothisha, Dosha Parihara). This is what we walked the founder through every week.
The arc below is what we'd execute against from week one, sequenced to compound: install engine first, down-funnel optimisation next, then profitability.
Account audit, creative library setup, ASO + Custom Listing baseline, AppsFlyer hygiene, CPI engine, WhatsApp automation flows live.
Scale Meta + Google, layer ASA + Partnerships, launch CPO down-funnel campaigns, weekly creative testing cadence, first wave of Viral Hacks deployed.
Cohorted ROAS targets per product, regional scale plan, returning-user re-engagement, WhatsApp LTV plays, Viral Hacks portfolio expanded, profitability push.
Happy to walk through any of the dashboards above live and share the unredacted numbers under NDA. The fastest way to evaluate fit is a 30-minute working session on the current funnel.
